Step 1: State the proposed yes in one sentence

The point is not to surface every possible contingency. The point is to surface the one condition that actually governs the commitment. When people later "change their minds," they are often just revealing the condition they carried silently.

Step 3: Ask for the stop condition

Next ask the inverse:

"What would make this yes no longer valid?"

This is the stop condition. It prevents hidden conditionality from resurfacing later as a surprise objection. The stop condition can be a deadline miss, a failed review, a missing data point, or a changed constraint.

One enabling condition plus one stop condition is usually enough. That pair gives the commitment a visible boundary.

Step 4: Convert the condition into observable evidence

Avoid vague phrasing such as "if things look good" or "if there are no issues."

Translate the condition into something that can be checked by another person:

  • the evidence required,
  • the owner of the check,

Edge Case A: The condition belongs to another stakeholder

Sometimes the speaker says yes, but the real condition belongs to legal, procurement, security, or finance.

Do not treat proxy confidence as condition clarity. Ask:

"Who actually confirms that condition, and by when?"

If no one can answer that, the team has social alignment without decision authority.

Edge Case B: The group agrees on the action but not on the failure threshold

This is common in late-stage work. Everyone likes the main plan, but no one states what level of risk or slippage makes the plan unacceptable.

Edge Case C: The commitment is being handed to someone after a pause

When the condition check is missing, the next person often receives the action but not the boundary around the action. The protocol is not a substitute for good upstream thinking.

It fails when:

  • the original decision was vague,
  • multiple people are carrying different hidden conditions,
  • the condition is named but not translated into observable evidence,
  • the group avoids naming the real stop condition because it feels politically awkward,
  • the environment changes after the check but nobody refreshes the commitment.

It also has a proportionality limit. Low-stakes coordination does not need a ceremonial condition review. The protocol is most useful when the cost of false certainty is high: launches, approvals, payments, compliance-sensitive changes, escalations, or cross-team handoffs.

Implementation Example

A product lead says:

"Yes, we can move the new plan live on Tuesday."

That sounds complete. It is not.

Ops hears a final commitment. Product means "yes, if the billing copy is approved." Support assumes "yes, if the runbook is final." Finance assumes "yes, unless the scope changes again."

Now run the condition check.

Proposed yes:

"We are committing to the Tuesday rollout for the revised onboarding flow."

Enabling condition:

"The rollout stays valid if legal approves the billing copy by Monday 15:00 CET."

Stop condition:

"If legal has not approved by that time, the Tuesday rollout is no longer valid."

Observable evidence:

Own-words restatement:

That exchange is short, but it transforms the commitment. The group now shares the condition that governs the yes instead of discovering it later through reversal.

Lab Appendix: How We Measure This (Reproducible)

For this run's first-party observation layer, GSC remained heavily name-adjacent (88 clicks, 7.47K impressions, 1.2% CTR, average position 4.2), while GA showed a direct-heavy mix (314 direct sessions) plus strong authenticated return (172 accounts.google.com / referral sessions) and a more visible late-stage path (13 checkout.stripe.com / referral sessions).
